| Compliance Test | RBI and DPDP built in, not add-on |
| Deployment Test | 2 week pilot availability |
| Red Flags | 6 month implementation, no Indian references, translation layers |
I am writing this as someone who both sells voice AI and has sat on the buying side for enterprise technology decisions. The voice AI vendor landscape in India is crowded enough that most enterprise buyers cannot tell which platforms actually deliver and which are good at demos. Here is how to evaluate properly.
The 15 criteria that matter
1. Indian language depth
Do not accept "we support Hindi and English" as multilingual. Ask: how many Indian languages, tested in production? Can you demonstrate Tamil, Telugu, Kannada, Bengali, Marathi? Is it native processing or a translation layer on top of English? The test: call the demo line in a regional language. Switch to English mid sentence. Switch back. If it breaks, the multilingual claim is marketing.
2. Response latency
Ask for end to end latency on a real phone call, not a web demo. Web demos hide network latency. Phone calls expose it. The threshold: sub 500ms. Anything above 1 second will feel broken to your customers.
3. Regulatory compliance
For BFSI: ask to see RBI Fair Practices Code compliance documentation. Not "we can add that" but "here is how it is built in." For all sectors: ask about DPDP Act compliance, consent management, and data residency. If the vendor cannot show compliance infrastructure, they are not enterprise ready.
4. Deployment speed
If the vendor says "4 to 6 months for implementation," ask why. Most of that time is consulting revenue, not technical necessity. The benchmark: a platform should be able to run a focused pilot on one workflow in 2 weeks. If it cannot, the platform is not mature enough for enterprise deployment.
5. Autonomous handling rate
Ask: what percentage of calls does the AI handle without transferring to a human? The benchmark for well scoped workflows is 60 to 70%. If the vendor claims 90% plus on open ended customer service, be skeptical. That number is achievable only on very narrowly scoped, structured workflows.
6. CRM integration
Your voice AI is only useful if it reads from and writes to your CRM. Ask which CRMs are natively supported. Salesforce, HubSpot, Zoho, and REST API access are minimum requirements for Indian enterprise. For education, ask about Meritto and LeadSquared integration specifically.
7. Escalation quality
When the AI cannot handle a call, it transfers to a human. Ask: does the human get the full conversation context instantly? Or does the customer have to repeat themselves? Poor escalation destroys the entire value proposition. Test this explicitly.
8. Pricing transparency
Ask for per minute pricing. If the vendor insists on "custom enterprise pricing" without giving a range, they are hiding something. Usage based pricing (Rs 3 to 15 per minute) is the most transparent and aligned model for Indian enterprise.
9. Data residency
Ask: where is my data stored? Indian data residency is a compliance requirement for many sectors. If the vendor stores data outside India, verify that this meets your regulatory requirements.
10. Audit trails
Ask: is every conversation logged with tamper proof audit trails? Can I search and replay any call? Is this 100% of calls or sampled? Enterprise grade means 100% logging, tamper proof, searchable. Not "we record calls" (which is a telephony feature, not an audit trail).
11. Customization
Ask: how do I customize conversation flows? Visual builder or code only? Can my operations team make changes or do I need your engineering team for every update? Platforms with visual builders empower your team. Code only platforms create vendor dependency.
12. Scalability
Ask: what is the concurrent call limit? What happens during peak load? How does pricing change at scale? Test this if possible: run a volume test during the pilot to see how the platform handles load.
13. Support model
Ask: do I get a dedicated customer success manager or do I submit support tickets? What is the response time SLA? For enterprise deployments, dedicated support is non negotiable.
14. Reference clients
Ask for Indian enterprise references. Not global logos. Not "we work with Fortune 500 companies." Specific Indian enterprises you can call and ask about their experience. If the vendor cannot provide Indian references, they are either too early or their Indian deployments have not gone well.
15. Total cost of ownership
Add up: platform cost (per minute or per seat), implementation cost, integration cost, ongoing optimization cost, and any minimum commitments. Compare this total against your current fully loaded call center cost per interaction (typically Rs 120 to 150). The delta is your ROI.
Red flags
6 month implementation timelines for a single workflow: the platform is not mature. No Indian language demo beyond Hindi: multilingual claims are marketing only. "We can build that" for basic compliance features: compliance should be built in, not built on request. Insistence on annual contracts before any pilot: the vendor does not trust their own product. References are all outside India: the India deployment experience is thin. Translation layer for regional languages: quality will be poor. Ask explicitly whether language handling is native or translation based.
How to run a proper proof of concept
Define one workflow with clear success metrics before starting. Run on real customer calls, not test calls. The only valid test is production traffic. Test in at least 2 languages including one regional Indian language. Measure: deflection rate, call duration, customer satisfaction, escalation rate, latency. Listen to recordings. Not just transcripts. The audio quality tells you what your customers actually experience. Run for at least 5 business days to capture variance. At Tenori Labs, we designed our entire go to market around this 2 week pilot model because we believe the best sales tool is a working product on your real calls. If other vendors offer the same, take them up on it.
Frequently asked questions
How should I evaluate voice AI vendors for my enterprise?
Evaluate across 15 criteria: Indian language depth (22+ with code switching), response latency (sub 500ms on real calls), regulatory compliance (built in, not add-on), deployment speed (2 week pilot), autonomous handling rate, CRM integration, escalation quality, pricing transparency, data residency, audit trails, customization, scalability, support model, Indian reference clients, and total cost of ownership.
What are the red flags when choosing a voice AI vendor?
Red flags include 6 month implementation timelines for single workflows, no Indian language demos beyond Hindi, compliance features that need to be built on request, insistence on annual contracts before any pilot, only non-India references, and translation layers for regional languages.
How do I run a voice AI proof of concept?
Define one workflow and clear metrics. Run on real customer calls (not test calls) for at least 5 business days. Test in 2+ languages including a regional Indian language. Measure deflection rate, latency, customer satisfaction, and escalation rate. Listen to actual recordings.
What latency is acceptable for enterprise voice AI?
Sub 500 milliseconds end to end. Test on a real phone call from a mobile device, not a web demo. Above 1 second, the conversation feels broken and callers hang up or ask for a human.
Should I choose an Indian voice AI vendor or a global one?
For Indian enterprise deployments requiring regional language support, India-built platforms typically offer deeper Indic language quality, better telephony integration, DPDP and RBI compliance readiness, and more relevant reference clients. Global platforms may be better for multinational deployments across India and international markets.
